Intercom pricing in 2026: what you actually pay, and why people switch

Intercom’s pricing page is a masterclass in making the right answer hard to find. There’s a price-per-seat, a price-per-conversation, an AI add-on with per-resolution fees, multiple tiers, and a calculator that always seems to recommend the second-most-expensive plan.

Here’s what the invoice actually looks like for a real team, and why so many teams in the 5–25 person range are leaving for alternatives in 2026.

The headline numbers

As of mid-2026, Intercom’s public plans are roughly:

  • Essential — $39/seat/mo. Inbox, basic chat, email, basic reporting. No Fin AI.
  • Advanced — $99/seat/mo. Adds Custom Bots, workflows, multiple inboxes, more granular reporting.
  • Expert — $139/seat/mo. Adds advanced workflows, SLAs, custom roles, the heavier compliance options.

These are per seat. Multiply by the number of agents.

On top of that, Fin (Intercom’s AI agent) is a separate product:

  • $0.99 per resolution — billed monthly based on usage.
  • A “resolution” is, roughly, a conversation Fin closes without a human agent stepping in.

There’s also a setup fee on most enterprise plans, and add-ons for things like Surveys, Product Tours, Series (their marketing automation), and Switch (their phone product) — each priced separately, mostly as a flat add to the bill.

The real bill for a 5-person team

Let’s run the math for a representative team: 5 support agents, AI handling maybe half of conversations, on the Advanced plan.

5 agents × $99/seat/mo (Advanced) = $495/mo
+ ~500 Fin resolutions × $0.99 = $495/mo
─────────────────────────────────────────────────
                                  Total  = $990/mo  ($11,880/year)

That’s before any of the popular add-ons. Add Surveys ($59/mo) + Series ($219/mo for the basic tier) and you’re at $1,268/mo, or about $15,000/year.

For a team of 5. Doing the same work a 5-person team did in 2018.

The numbers Intercom doesn’t put on the homepage

Three line items pile up fast and tend to surprise founders looking at their first real Intercom bill:

1. Fin resolutions scale with your traffic, not your team. If your AI agent gets good at deflecting questions, the savings on human time are real — but the Fin bill rises in lockstep. A successful AI rollout that doubles your conversation volume also doubles your AI invoice. A team that resolves 2,000 conversations a month via AI is paying ~$2,000/month just in Fin charges, on top of seats.

2. Custom Bots are gated behind Advanced. The Essential plan doesn’t include Custom Bots or any workflow automation. Teams who think they’re starting at $39/seat usually upgrade to Advanced within the first month once they realize basic auto-replies need Advanced.

3. EU data residency requires Enterprise. If you’re EU-based or serve EU customers under GDPR’s “data stays in the region” interpretation, Intercom’s standard plans store your data in the US. EU residency is an Enterprise-tier feature — pricing is custom, but it’s notably more than Advanced.

Why teams switch

We talk to a lot of teams who migrate off Intercom. The most common stories cluster into four reasons:

Reason 1 — The Fin bill scaled past the seats bill. “AI was supposed to save us money. We’re paying $1,200/mo in Fin resolutions and $500/mo in seats. The Fin side is a per-conversation tax on our own customer growth.”

Reason 2 — We never used 80% of the platform. “We bought Advanced for Custom Bots. We use the inbox and the chat widget. Everything else (Series, Tours, Surveys) is bloat we tried once and never opened again.”

Reason 3 — Per-seat pricing punishes small teams that hire. “Adding a fourth support agent doesn’t quadruple our value to customers. But it does quadruple our seat bill. We’re underhiring to keep the Intercom bill flat.”

Reason 4 — The trial-to-paid transition is jarring. “We started on a discounted year, then the renewal landed at full price and the bill literally doubled. The startup discount was the only thing making the math work.”

The alternatives in 2026

The “Intercom alternative” market has matured. The four most credible options for teams under 30 agents:

  • Replyze — Flat workspace pricing ($55/mo on Pro annual, $159/mo on Business). AI agent included with a generous monthly allowance, no per-resolution charges. EU-hosted by default. Designed for the same shape of team that outgrows the cheaper Intercom plans. (See vs Intercom comparison →)
  • Crisp — French-built, similar architecture to Intercom but cheaper. MagicReply AI is more of a reply suggester than a fully autonomous agent. (Replyze vs Crisp →)
  • Tidio — Strong e-commerce focus, generous free tier. Lyro AI is an add-on with strict conversation caps. (Replyze vs Tidio →)
  • Zendesk — Bigger, heavier, also expensive. Best fit for teams that genuinely need enterprise workflow features. (Replyze vs Zendesk →)

When Intercom is still the right call

This piece isn’t a hit job — Intercom is genuinely the right tool for some teams:

  • Engineering-heavy companies that already invested in Intercom’s API (Custom Bots, Identity Verification, Operator messages) and would lose meaningful work by migrating.
  • Teams who specifically use Intercom’s product-tour and marketing-automation surface (Series, Tours, Surveys) and treat the support inbox as a side benefit.
  • Larger enterprises (75+ agents) where Intercom’s enterprise tier and integrations actually pay back the premium.

If that’s you, stay. The migration headache isn’t worth the savings.

If it’s not you — if you’re using Intercom mostly as a chat widget plus shared inbox — the math has gotten hard to defend. A flat $55/mo plan with included AI and EU hosting handles the same shape of work for roughly an order of magnitude less.

The two-week test

If you’re considering switching, the fairest comparison isn’t reading review sites — it’s running both side-by-side for two weeks. Most teams do this:

  1. Install Replyze on a single low-traffic page (or a staging site).
  2. Point the AI at the same knowledge base Fin uses.
  3. Compare resolution quality + bill at the end of week two.

You’ll know within a week whether the migration is the right call. The teams that don’t switch are the ones who genuinely value the Intercom add-on ecosystem; the teams that do switch are usually the ones who realize they were renting a $1,000/mo tool to use $100/mo worth of features.
